첫째, agent task는 길어졌습니다. 예전 chatbot은 한 번의 질문에 답했습니다. 지금 agent는 codebase를 읽고, test를 실행하고, issue를 해결하고, PR을 만들고, workflow에서 approval을 기다리고, user가 돌아오면 이어서 작업합니다. 그러면 state, checkpoint, artifact, resume, abort, budget, ownership이 생깁니다. 이것은 단순 API call이 아니라 application runtime 문제입니다.

Google Developers Blog의 MaxText elastic training 글은 얼핏 보면 TPU technical deep dive입니다. 하지만 실무적으로는 AI infrastructure 운영의 핵심 변화를 보여 줍니다. 모델이 커지고 training run이 길어질수록 failure handling은 부가 기능이 아니라 비용과 일정의 중심이 됩니다.

distributed training의 고전적인 문제는 collective operation입니다. 여러 worker가 model shard를 나누어 들고 있고, training step마다 gradient를 주고받습니다. 이때 한 worker가 사라지면 나머지 worker는 기다리다가 timeout을 맞고, 전체 process가 종료됩니다. 일반적인 해결은 scheduler가 job failure를 감지하고, 전체 workload를 다시 할당하고, last checkpoint부터 재시작하는 것입니다. 이 방식은 단순하지만 비쌉니다. 살아 있던 worker까지 모두 종료되고, controller process도 새로 뜨며, container startup과 dataloader warmup을 다시 지불합니다.

둘째, controller와 worker를 분리해야 합니다. 모든 worker가 같은 process fate를 공유하면 한 장애가 전체 system failure가 됩니다. long-running agent에서도 마찬가지입니다. browser worker, code executor, search tool, LLM call, user session controller가 모두 같은 failure boundary에 있으면 작은 tool crash가 전체 task loss로 이어집니다.

AWS의 Hugging Face to SageMaker Studio integration은 developer experience 발표처럼 보이지만, 실제로는 open model enterprise adoption의 마찰을 정확히 겨냥합니다. 많은 개발자는 Hugging Face에서 model을 찾습니다. 하지만 model discovery와 enterprise deployment 사이에는 큰 간극이 있습니다. cloud account, SageMaker domain, IAM role, GPU quota, fine-tuning job, endpoint deployment, test environment, cost control이 필요합니다. 이 간극이 커질수록 좋은 model을 찾아도 실험으로 이어지기 어렵습니다.

AWS가 발표한 integration은 Hugging Face model page에서 Customize on SageMaker AI 또는 Deploy on SageMaker AI를 선택하면 SageMaker Studio의 해당 workflow로 바로 이동합니다. 선택한 model context가 유지되고, Studio landing page에 model이 pre-loaded됩니다. 새 Studio environment를 만드는 경우 필요한 permission을 미리 구성하고, supported workflow에 필요한 core access policy를 붙입니다. instance selection에서는 GPU quota availability를 보여 주고, 필요한 경우 quota increase page로 연결합니다.

AWS의 Amazon Nova CCMS와 selective unlearning 발표는 enterprise AI safety의 중요한 현실을 다룹니다. default safeguard는 필요하지만, 모든 조직과 모든 workflow에 동일한 boundary가 맞지는 않습니다. media company가 mature-language script를 요약해야 할 수 있고, cyber security firm이 defensive training을 위해 phishing example을 생성해야 할 수 있으며, legal team이 민감한 증거 자료를 처리해야 할 수 있습니다. default moderation이 이런 합법적이고 business-critical한 작업을 과도하게 막으면 모델은 안전하지만 쓸 수 없는 도구가 됩니다.

AWS는 이 문제를 prompt engineering이 아니라 model-level adaptation으로 접근합니다. 발표에 따르면 Amazon Nova CCMS는 selective unlearning을 활용하며, 고객이 승인받은 policy 영역에서 model의 deflection tendency를 조정할 수 있게 합니다. 기술적으로는 LoRA adapter를 사용해 특정 policy alignment를 reverse하는 방식으로 설명됩니다. customer가 adapter를 import하면 unique ARN을 가진 custom model variant를 받고, inference 때 adapter가 core model을 승인된 영역에서 덜 deflect하도록 조정합니다. 동시에 output moderation guardrail은 남아 있습니다.

Anthropic의 Alberta government case study는 오늘 가장 실무적인 발표 중 하나입니다. Alberta Ministry of Technology and Innovation은 27개 provincial ministries의 system을 관리하고, 약 1,280 applications와 3,400 repositories를 다룹니다. Anthropic 발표에 따르면 Alberta는 Claude Code와 Claude Opus, Sonnet model을 사용해 466 million lines of code를 약 20시간 동안 scan했고, 약 50 agents가 병렬로 작동했습니다.

중요한 점은 이 사례가 “AI가 코드를 읽었다”가 아니라, agentic security review workflow를 구성했다는 것입니다. 이 셋은 서로 연결됩니다. Copilot은 이제 IDE completion만이 아닙니다. GITHUB_TOKEN 지원은 보안적으로 좋은 변화입니다. long-lived PAT를 만들어 secret으로 저장하는 방식은 leakage와 rotation 부담을 만듭니다. Microsoft Azure Brain 발표는 AI operations 분야에서 매우 중요한 방향을 보여 줍니다. 요지는 Azure가 자체 health에 대한 digital twin을 운영하고 있으며, 그 위에 AIOps intelligence system을 얹었다는 것입니다. Brain은 Azure Resource Graph 위에서 service, region, availability zone, deployment unit, dependency graph, service catalog, runtime state, deployment intent, incident history, customer view를 결합합니다. 그리고 health state, severity, impact, reason을 표준화된 vocabulary로 산출합니다.

이 output은 downstream action으로 이어집니다. outage declaration, affected subscription과 region을 대상으로 한 customer notification, incident routing, deployment gate, related incident linking, diagnostics가 Brain의 determination을 소비합니다. Microsoft는 Brain이 customer resource health notification, deployment safeguard, outage declaration 같은 reliability workflow를 이미 지원한다고 설명합니다.

이 발표의 핵심은 “AI가 cloud 운영을 돕는다”보다 더 깊습니다. Microsoft는 agentic operations를 하려면 먼저 shared operational reality가 필요하다고 말합니다. triage agent가 dependency graph를 모르면 triage를 할 수 없고, diagnosis agent가 prior incident history를 모르면 root cause를 추론할 수 없으며, communication agent가 affected customer scope를 모르면 제대로 알릴 수 없습니다. agent가 각자 raw telemetry를 읽고 추론하면 서로 다른 결론을 낼 수 있습니다. Brain은 agent들이 공유할 수 있는 single, auditable picture를 만드는 작업입니다.

이 구조는 Azure 같은 hyperscale cloud에만 적용되는 것이 아닙니다. Google의 ADK 2.0 발표는 production agent architecture에서 가장 중요한 원칙을 명확히 말합니다. LLM은 reasoning에 쓰고, deterministic process는 code와 workflow graph에 맡겨라.

초기 agent pattern은 LLM에게 instruction, tool list, desired steps를 모두 주고 “순서대로 해”라고 시키는 방식이었습니다. 이 방식은 prototype에는 빠릅니다. 하지만 business process가 엄격할수록 문제가 생깁니다. LLM은 context가 길어지면 step을 건너뛰거나, failure를 무시하거나, 같은 tool을 반복 호출하거나, unauthorized path로 빠질 수 있습니다. 그리고 매 step마다 prompt context를 다시 처리하기 때문에 token cost와 latency가 커집니다.

agent를 쓰기 좋은 경우는 다음과 같습니다.

  • 자연어, 이미지, 문서처럼 unstructured input을 해석해야 합니다.
  • output이 subjective하거나 draft 성격입니다.
  • 다음 행동이 rule로 완전히 고정되지 않습니다.
  • tool result를 종합해 판단해야 합니다.

핵심은 둘 중 하나를 고르는 것이 아니라 섞는 것입니다. deterministic graph 안에 specialized agent node를 넣고, agent node의 context를 최소화하고, human-in-the-loop를 explicit node로 두고, retry와 timeout을 code에서 관리합니다.

production agent workflow를 설계할 때는 다음 원칙을 적용할 수 있습니다.

Genkit Agents 발표는 user-facing AI app 개발자가 매번 다시 만드는 배관을 product primitive로 끌어올립니다. conversational AI feature를 만들 때 필요한 것은 single generate call이 아닙니다. message history, tool loop, streaming, persistence, frontend protocol, session restore, artifact, human approval, detached task, sub-agent delegation이 필요합니다.

Anthropic의 Claude Sonnet 5 발표와 Fable 5 safeguards 발표는 모델 출시의 양면을 보여 줍니다. Sonnet 5는 더 agentic한 Sonnet-class model입니다. Anthropic은 planning, tool use, browser와 terminal use, sustained coding, knowledge work에서 이전 Sonnet보다 개선됐고, 일부 task에서는 Opus-class에 가까운 cost-performance를 제공한다고 설명합니다. Free와 Pro plan의 default가 되고, Claude Code와 Claude Platform에서도 제공됩니다.

중요한 것은 Sonnet 5가 “가성비 좋은 agent model”로 자리 잡는다는 점입니다. 대규모 조직은 모든 task에 가장 비싼 frontier model을 쓰지 않습니다. routine coding, brownfield bug investigation, enterprise automation, legal research, data insight 같은 workload를 task type별로 나누고, cost-performance가 맞는 model을 배치합니다. OpenAI의 GeneBench-Pro는 AI evaluation의 방향을 잘 보여 줍니다. 단순히 biology fact를 아는지 묻는 benchmark가 아닙니다. realistic and messy dataset, experimental context, target estimand, downstream decision을 주고, model이 data exploration, method selection, assumption revision, final answer까지 수행해야 합니다. OpenAI는 이를 research taste라고 부릅니다. 즉 좋은 연구자가 하는 판단의 연쇄를 측정하려는 시도입니다.

GeneBench-Pro는 129 questions, 10 domains, 21 sub-domains로 구성됩니다. OpenAI는 benchmark failure를 줄이기 위해 synthetic data generation을 사용한다고 설명합니다. real historical dataset은 분석 path가 여러 개일 수 있고, arbitrary author preference가 정답처럼 작동할 위험이 있습니다. synthetic data는 causal structure를 알고 있으므로 deterministic grading이 가능합니다. 또한 ablation study로 plausible but incorrect analysis가 fail하는지 확인할 수 있습니다. 82 questions는 external domain experts에게 review를 받았습니다.

OpenAI의 core dump epidemiology 글은 오늘의 뉴스 중 가장 engineering-heavy한 글입니다. 그러나 AI 제품 운영자에게 매우 중요합니다. ChatGPT의 data infrastructure 일부로 쓰이는 Rockset service에서 이상한 C++ crash가 발생했습니다. function return 후 instruction pointer가 code가 아닌 주소를 가리키거나, return address slot이 NULL이거나, stack pointer가 8 bytes misaligned된 것처럼 보였습니다. 일반적인 application bug로 설명하기 어려운 현상이었습니다.

초기에는 몇 개의 core dump를 깊게 분석하는 doctor mode였습니다. 하지만 문제는 하나가 아니었습니다. OpenAI는 core dump population 전체를 분석하는 epidemiologist mode로 전환했습니다. ChatGPT를 이용해 core file prefix를 다운로드하고, register를 추출하고, false positive를 걸러내고, crash를 return-to-null, misaligned-stack 등으로 label하는 script를 만들었습니다. 전년도 production Rockset core dump 전체에 이를 병렬 적용하자 두 개의 다른 crash population이 드러났습니다.

Determinism의 핵심 pattern은 다음입니다.

  • workflow graph로 execution path를 제한한다.
  • LLM node와 tool node를 분리한다.
  • routing은 code가 수행한다.
  • human approval은 explicit interrupt로 만든다.
  • state는 session snapshot으로 관리한다.
  • long-running work는 request lifetime 밖에서 관리한다.

14-3. Governance

GitHub Copilot metrics, Copilot CLI in Actions, model deprecation, AWS Nova CCMS, Anthropic safeguards는 governance를 보여 줍니다. AI usage와 model behavior는 비용, permission, safety, policy lifecycle의 대상입니다. organization billing, cost center, model policy, adapter approval, cyber classifier, jailbreak reporting은 모두 governance surface입니다.

Governance의 핵심 pattern은 다음입니다.

  • 사용량을 surface별로 측정한다.
  • credit attribution을 team과 organization에 연결한다.
  • automation credential을 long-lived secret에서 scoped token으로 바꾼다.
  • model deprecation calendar를 운영한다.
  • safety customization은 approval과 audit으로 제한한다.
  • cyber use를 category로 나눈다.

14-4. Evaluation

OpenAI GeneBench-Pro, Google Agent Quality Flywheel, Microsoft SkillOpt는 evaluation을 강조합니다. 모델과 agent는 더 이상 single benchmark score로 충분하지 않습니다. research judgment, production trace, task-specific rubric, validation gate, prompt/skill optimization이 필요합니다.

Evaluation의 핵심 pattern은 다음입니다.

  • 실제 업무의 judgment point를 benchmark에 넣는다.
  • deterministic grading 또는 reliable verifier를 만든다.
  • adaptive metric과 stable custom metric을 함께 쓴다.
  • optimizer와 evaluator를 분리한다.
  • prompt와 skill file을 versioned artifact로 관리한다.
  • production trace를 improvement loop로 되돌린다.

개발자에게 의미: 이제 AI 도입은 platform engineering 문제다

오늘의 뉴스가 개발자에게 주는 가장 큰 메시지는 AI 도입의 중심이 individual productivity에서 platform engineering으로 이동한다는 점입니다. 한 명의 개발자가 좋은 model을 써서 빠르게 코드를 만드는 것도 중요합니다. 하지만 조직 규모에서는 더 많은 것이 필요합니다.

개발팀은 agent가 어디까지 실행할 수 있는지 정의해야 합니다. terminal command, browser action, database query, cloud mutation, payment, deployment, security scan은 모두 risk level이 다릅니다. 같은 agent라도 read-only mode와 write-capable mode, local sandbox와 production environment, synthetic data와 customer data에서 다르게 운영되어야 합니다.

플랫폼팀은 model routing을 설계해야 합니다. 모든 task에 가장 강한 model을 쓰면 비용이 폭발합니다. 모든 task에 가장 싼 model을 쓰면 품질과 trust가 떨어집니다. routine summarization, code explanation, small fix, complex migration, security review, scientific analysis, production incident triage를 나누고, model tier, effort level, cache policy, budget, review requirement를 연결해야 합니다.

QA와 evaluation 팀은 agent behavior를 테스트해야 합니다. unit test와 integration test만으로는 부족합니다. agent가 mid-conversation revision을 반영하는지, final answer가 latest state와 일치하는지, tool failure 후 올바르게 멈추는지, prompt injection에 execution path가 바뀌지 않는지, human approval 없이 irreversible action을 하지 않는지 확인해야 합니다.

보안팀은 dual-use boundary를 문서화해야 합니다. secure coding, patching, incident response는 허용되어야 합니다. exploit weaponization, stealth, persistence, exfiltration은 차단되어야 합니다. red team과 penetration testing은 authorized environment와 verified user, audit log가 있어야 합니다. model provider의 safeguard와 내부 policy를 동시에 이해해야 합니다.

운영팀은 observability를 agent까지 확장해야 합니다. token, latency, tool call count만 보면 부족합니다. agent state transition, workflow node, approval, retry, failed tool, generated artifact, human edit, final outcome, user satisfaction, cost center를 함께 봐야 합니다. Azure Brain이 보여 주듯 agentic operations의 기반은 shared operational model입니다.


실무 적용 체크리스트

오늘 발표들을 바탕으로 AI platform을 운영하는 팀이 바로 점검할 수 있는 checklist입니다.

A. Agent Workflow

  1. agent가 수행하는 task를 read-only, reversible write, irreversible write로 나누었는가.
  2. deterministic해야 하는 step을 LLM에게 맡기고 있지 않은가.
  3. workflow graph 또는 state machine이 존재하는가.
  4. tool별 permission과 context boundary가 분리되어 있는가.
  5. human approval이 필요한 action이 explicit interrupt로 구현되어 있는가.
  6. long-running task가 request timeout에 묶이지 않는가.
  7. session snapshot, artifact, branch, abort, resume이 가능한가.
  8. tool failure와 retry가 idempotent하게 설계되어 있는가.
  9. prompt injection으로 routing path가 바뀌지 않도록 guard가 있는가.
  10. final response가 latest state와 일치하는지 검증하는 step이 있는가.

더 깊게 보기: 오늘 발표들이 만드는 12개 아키텍처 패턴

위의 체크리스트가 즉시 점검용이라면, 이 섹션은 실제 설계에 가까운 해석입니다. 오늘의 발표들은 표면적으로 서로 다른 제품이지만, production AI system을 만들 때 반복해서 나타나는 architecture pattern을 공유합니다. 이 pattern들은 특정 vendor에만 묶이지 않습니다. Google ADK를 쓰든, GitHub Copilot CLI를 쓰든, AWS SageMaker를 쓰든, Anthropic Claude Code를 쓰든, OpenAI model을 쓰든, 조직이 겪는 운영 문제는 매우 비슷합니다.

패턴 1: Controller와 Worker의 운명을 분리한다

Google MaxText elastic training에서 가장 중요한 구조는 single controller process가 살아 있고, TPU worker failure를 exception으로 받는다는 점입니다. 이것은 agent system에도 그대로 적용됩니다. browser automation worker, code execution sandbox, retrieval worker, document parser, remote tool gateway는 자주 실패할 수 있습니다. controller가 worker와 함께 죽으면 session state와 recovery decision도 같이 사라집니다.

좋은 구조는 controller가 task plan, session state, checkpoint pointer, budget state, approval state를 보유하고, worker는 replaceable execution unit으로 다루는 것입니다. worker failure는 task failure가 아니라 step failure가 됩니다. controller는 step을 retry하거나, alternative tool로 fallback하거나, human에게 escalation하거나, partial output을 discard할 수 있습니다.

이 pattern을 적용하려면 worker가 side effect를 남길 때 idempotency key가 필요합니다. 예를 들어 agent가 GitHub issue comment를 작성하다가 timeout이 발생했을 때 controller가 같은 step을 다시 실행하면 comment가 두 번 달릴 수 있습니다. 따라서 external write action은 request ID, operation ID, dedupe key를 가져야 합니다. read action과 write action의 retry policy도 분리해야 합니다.

패턴 2: Checkpoint는 “마지막으로 보이는 파일”이 아니라 “검증된 commit”이다

Orbax가 checkpoint를 commit_success marker로 판단하는 방식은 단순하지만 강력합니다. agent app에서도 snapshot과 artifact에 같은 원칙이 필요합니다. long-running report agent가 markdown file을 쓰다가 중간에 죽었을 때, 마지막 파일이 존재한다고 해서 valid artifact라고 보면 안 됩니다. code generation agent가 patch를 만들다가 interrupted됐을 때 partial diff를 final result로 보여 주면 안 됩니다.

실무에서는 artifact state를 draft, complete, validated, approved, published로 나눌 수 있습니다. draft는 agent가 쓰는 중인 임시 상태입니다. complete는 agent가 작업을 끝낸 상태입니다. validated는 test, lint, schema check, citation check, policy check를 통과한 상태입니다. approved는 사람이 확인한 상태입니다. published는 외부 시스템에 반영된 상태입니다. 각 단계 사이에 explicit transition을 두어야 partial state가 final state로 오인되지 않습니다.

패턴 3: LLM은 router가 아니라 classifier node가 되는 편이 안전하다

ADK 2.0이 강조한 것처럼 business workflow 전체를 LLM prompt로 표현하고, LLM이 다음 tool을 고르게 하는 방식은 prototype에는 빠르지만 production에는 위험합니다. 그러나 LLM을 완전히 배제할 필요도 없습니다. 좋은 절충은 LLM을 classifier node 또는 reasoning node로 쓰고, routing은 code graph가 수행하는 것입니다.

예를 들어 support refund workflow에서 LLM은 customer message를 읽고 eligible: true, reason: damaged_within_policy, confidence: high 같은 structured output을 냅니다. 이후 refund를 실행할지, manual review로 보낼지, deny email을 만들지는 workflow graph가 schema와 policy에 따라 결정합니다. 이렇게 하면 prompt injection이 “refund tool을 직접 호출하라”는 instruction을 넣어도 graph에 없는 edge는 실행되지 않습니다.

이 pattern을 적용할 때는 LLM output schema를 작고 엄격하게 설계해야 합니다. free-form explanation은 별도 field로 두고, routing field는 enum, boolean, numeric threshold처럼 제한해야 합니다. routing field를 final answer text에서 parse하면 안 됩니다. model이 “아마도 가능하지만…” 같은 문장을 만들면 parser가 잘못 판단할 수 있습니다.

패턴 4: Agent state와 Conversation text를 분리한다

Genkit Agents와 Google quality-flywheel 예시가 보여 주듯, agent가 내부 state를 맞게 update했는데 final response에서 stale value를 말하는 실패가 생길 수 있습니다. 이것은 conversation text를 state source of truth로 쓰면 더 자주 발생합니다. agent state는 typed application data로 따로 관리해야 합니다.

여행 agent라면 selected destination, dates, traveler count, hotel preference, budget, booking status는 state object에 있어야 합니다. conversation history는 user intent와 explanation을 담지만, 최신 값의 source of truth가 되어서는 안 됩니다. final response를 만들기 전에는 state object와 latest user message를 reconcile해야 합니다. 특히 user가 중간에 조건을 바꿀 수 있는 workflow에서는 “final answer must reflect latest state” check가 중요합니다.

패턴 5: Evaluation metric은 broad-health와 behavior-specific으로 나눈다

Google Agent Quality Flywheel에서 adaptive AutoRater는 broad health를 보는 데 유용합니다. 하지만 specific behavior를 안정적으로 추적하려면 custom rubric이 필요했습니다. 이 원칙은 모든 agent evaluation에 적용됩니다.

broad-health metric은 task success, helpfulness, trajectory quality, policy compliance, tool use appropriateness처럼 넓은 signal을 줍니다. behavior-specific metric은 “mid-conversation revision honored”, “final answer cites exact file line”, “no irreversible action without approval”, “uses latest customer tier”, “does not expose secret”, “calls search before answer when data freshness required”처럼 구체적입니다.

릴리스 gate에는 둘 다 필요합니다. broad-health가 좋아져도 specific safety behavior가 나빠지면 release하면 안 됩니다. 반대로 specific metric 하나만 좋아지고 overall task success가 떨어져도 문제가 됩니다. metric suite는 작게 시작하되, incident나 user complaint가 생길 때마다 behavior-specific metric을 추가하는 방식이 좋습니다.

패턴 6: Prompt와 Skill은 코드처럼 versioning한다

Microsoft SkillOpt는 skill file을 trainable parameter처럼 다루지만, 동시에 compact하고 auditable해야 한다고 강조합니다. 이것은 prompt engineering의 운영 기준입니다. prompt, instruction, tool description, agent skill은 모두 versioned artifact여야 합니다. 누가 언제 무엇을 바꿨는지, 어떤 eval을 통과했는지, 어떤 rejected edit이 있었는지 남아야 합니다.

실무에서는 prompt repository를 따로 두거나 application code와 함께 관리할 수 있습니다. 중요한 것은 prompt change가 PR review를 거치고, eval result가 붙고, rollback이 가능해야 한다는 점입니다. “운영 중인 prompt를 dashboard에서 바로 수정”하는 기능은 빠르지만 위험합니다. hotfix path가 필요할 수는 있지만, 그 경우에도 change log와 post-hoc eval이 남아야 합니다.

패턴 7: AI usage는 workflow 단위로 측정한다

GitHub Copilot metrics 업데이트는 IDE, CLI, server-side telemetry, credit attribution을 보강했습니다. 하지만 조직이 진짜 알고 싶은 것은 “어떤 workflow가 어떤 가치를 냈는가”입니다. 예를 들어 Copilot CLI가 Actions에서 10,000 credits를 썼다면, 그것이 test generation인지, release note 작성인지, dependency update인지, code review인지 알아야 비용을 해석할 수 있습니다.

AI usage measurement는 model call 단위와 workflow 단위를 모두 가져야 합니다. model call 단위는 latency, token, cache, error, refusal을 봅니다. workflow 단위는 task type, repository, team, outcome, human review time, accepted diff, defect rate, user satisfaction을 봅니다. cost center는 finance에 필요하고, workflow label은 engineering decision에 필요합니다.

패턴 8: Model lifecycle은 dependency lifecycle처럼 관리한다

GitHub의 Gemini model deprecation 공지는 AI model이 runtime dependency라는 점을 보여 줍니다. model이 deprecate되거나 price가 바뀌거나 safeguard가 달라지거나 context behavior가 바뀌면 application behavior가 바뀔 수 있습니다. 따라서 model pinning과 upgrade policy가 필요합니다.

좋은 AI platform은 model alias와 concrete model version을 구분합니다. fast-coder, balanced-agent, deep-reviewer, safe-cyber-assistant 같은 internal alias가 있고, alias가 어느 provider model로 route되는지 platform team이 관리합니다. application은 alias를 사용하고, platform team은 canary, eval, rollout, rollback을 수행합니다. provider model deprecation이 오면 alias mapping을 바꾸고, 대표 workload eval을 다시 돌립니다.

패턴 9: Safety customization은 scope가 좁아야 한다

Amazon Nova CCMS는 approved customer가 특정 policy 영역을 조정할 수 있게 하지만, essential controls는 유지합니다. 이것은 safety customization의 기본 원칙입니다. exception은 좁고, 명시적이고, 감사 가능해야 합니다.

예를 들어 security awareness training team이 phishing example generation을 허용받는다고 해서 모든 user에게 phishing generation이 열리면 안 됩니다. 특정 project, 특정 environment, 특정 user group, specific prompt template, logging enabled, output watermark, review required 같은 조건을 둘 수 있습니다. exception은 만료일을 가져야 하고, renewal 때 usage와 incident를 review해야 합니다.

패턴 10: Cyber use case는 authorization을 data로 넣어야 한다

Anthropic Fable safeguards가 high-risk dual use를 block하는 이유는 context가 없으면 legitimate pentest와 malicious exploitation을 구분하기 어렵기 때문입니다. enterprise 내부에서는 authorization context를 structured data로 넣을 수 있습니다. 어떤 asset이 test scope에 포함되는지, test window가 언제인지, tester가 누구인지, written authorization이 어디에 있는지, allowed technique이 무엇인지 tool layer가 알아야 합니다.

LLM에게 “우리는 허가받았다”라는 user text만 믿게 하면 안 됩니다. authorization은 policy service에서 가져오고, tool gateway가 enforce해야 합니다. agent는 authorized scope 밖의 target에 대해 exploit, scan, brute force, credential test를 수행할 수 없어야 합니다. defensive use를 허용하려면 authorization model이 필요합니다.

패턴 11: Shared operational model이 없으면 agent가 많아질수록 혼란도 늘어난다

Azure Brain의 핵심 교훈입니다. 여러 agent가 각각 dashboard와 log를 읽고 결론을 내리면, 더 빠른 답이 아니라 더 많은 conflicting answer가 나올 수 있습니다. incident triage agent, customer communication agent, deployment gate agent, remediation agent가 서로 다른 health definition을 쓰면 운영이 위험해집니다.

따라서 agentic operations 전에 service catalog, dependency graph, incident taxonomy, health state vocabulary, customer impact model을 먼저 정리해야 합니다. agent는 이 shared model을 query해야 합니다. 사람도 같은 model을 봐야 합니다. model이 틀렸다면 agent prompt가 아니라 operational data를 고쳐야 합니다.

패턴 12: AI는 debugging 결론보다 debugging pipeline에 먼저 쓴다

OpenAI core dump 글에서 ChatGPT는 “정답을 맞히는 oracle”이 아니라 core dump analysis script를 빠르게 만드는 도구였습니다. 이것이 현재 AI-assisted engineering의 더 안정적인 사용법입니다. AI에게 직접 root cause를 단정하게 하는 것보다, AI로 data extraction, classification, hypothesis tracking, report generation, repro script 작성, log query generation을 돕게 하는 편이 낫습니다.

AI debugging pipeline은 evidence-first여야 합니다. model이 제안한 hypothesis는 crash data, telemetry, code path, experiment로 검증되어야 합니다. rare failure일수록 single example explanation보다 population statistics가 중요합니다. AI가 만든 script도 review와 test를 거쳐야 합니다.


90일 실행 로드맵: 오늘 뉴스를 실제 조직 변화로 바꾸기

이 섹션은 AI platform을 이미 쓰고 있거나, 곧 본격 도입하려는 조직을 위한 90일 로드맵입니다. 모든 항목을 한 번에 할 필요는 없습니다. 중요한 것은 model adoption을 단순 구매나 설정이 아니라 운영 체계 구축으로 보는 것입니다.

1-15일: Inventory와 Risk Boundary부터 만든다

첫 2주는 “무엇을 쓰고 있는지”를 파악하는 기간입니다. 대부분의 조직은 이미 AI tool을 쓰고 있지만, 중앙에서 정확히 모릅니다. IDE Copilot, ChatGPT Enterprise, Claude Code, internal RAG bot, spreadsheet assistant, support summarizer, CI script, notebook extension, browser agent가 제각각 도입되어 있을 수 있습니다.

해야 할 일은 다음입니다.

  1. 사용 중인 AI tool과 model provider를 inventory로 정리합니다.
  2. team, repository, data source, workflow, owner를 연결합니다.
  3. AI tool이 읽는 data classification을 표시합니다.
  4. AI tool이 write action을 수행하는지 구분합니다.
  5. long-running task와 one-shot task를 구분합니다.
  6. credential storage와 external integration을 확인합니다.
  7. 비용 청구 단위와 budget owner를 확인합니다.
  8. model deprecation 또는 preview dependency가 있는지 확인합니다.
  9. 가장 risk가 큰 workflow 5개를 고릅니다.
  10. 가장 value가 큰 workflow 5개를 고릅니다.

이 단계에서는 완벽한 governance를 만들려고 하지 않아도 됩니다. 먼저 보이지 않는 사용을 보이게 만드는 것이 목표입니다. 특히 CI나 GitHub Actions, scheduled automation, server-side agent usage는 user가 직접 체감하지 않아 누락되기 쉽습니다.

16-30일: Evaluation Baseline을 만든다

AI platform의 품질은 baseline이 없으면 개선할 수 없습니다. Google Agent Quality Flywheel과 Microsoft SkillOpt가 강조한 것처럼, prompt change나 model upgrade는 eval 없이 하면 안 됩니다. 그러나 처음부터 거대한 benchmark를 만들 필요는 없습니다.

30일 안에 할 수 있는 현실적인 baseline은 다음입니다.

  1. 대표 workflow 3개를 고릅니다.
  2. 각 workflow당 20-50개 evaluation case를 만듭니다.
  3. production trace가 있으면 10개 이상 포함합니다.
  4. synthetic case는 edge case와 regression case 위주로 만듭니다.
  5. broad metric 2개와 behavior-specific metric 2개를 정의합니다.
  6. human review rubric을 문서화합니다.
  7. model A와 model B를 같은 case에 돌려 비교합니다.
  8. latency, token, cost, tool call count를 함께 기록합니다.
  9. failure를 context issue, tool issue, model issue, instruction issue, data issue로 분류합니다.
  10. baseline 결과를 release gate가 아니라 learning artifact로 공유합니다.

이때 중요한 것은 eval이 너무 아름다울 필요가 없다는 점입니다. 처음 eval set은 거칠어도 됩니다. 하지만 실제 failure를 잡을 수 있어야 합니다. user가 실제로 겪은 문제, support ticket, PR review issue, hallucinated answer, stale state, wrong tool call을 case로 넣어야 합니다.

31-45일: Workflow Graph와 Approval Boundary를 만든다

다음 단계는 가장 위험한 agent workflow를 deterministic graph로 바꾸는 것입니다. 모든 agent를 다시 만들 필요는 없습니다. irreversible action, external write, cost-heavy action, security-sensitive action이 있는 workflow부터 시작합니다.

예를 들어 다음 workflow가 후보입니다.

  • production database에 write하는 data agent.
  • GitHub Actions에서 code를 수정하고 PR을 만드는 agent.
  • cloud resource를 생성하거나 삭제하는 infra agent.
  • customer에게 email을 보내는 support agent.
  • security scan 결과로 patch를 자동 생성하는 coding agent.
  • payment, refund, credit adjustment를 다루는 operations agent.

각 workflow에 대해 다음을 설계합니다.

  1. step list를 작성합니다.
  2. LLM reasoning이 필요한 step과 deterministic step을 구분합니다.
  3. tool permission을 step별로 줄입니다.
  4. human approval이 필요한 step을 명시합니다.
  5. retry 가능한 step과 retry하면 안 되는 step을 구분합니다.
  6. state object schema를 정의합니다.
  7. artifact lifecycle을 정의합니다.
  8. audit log에 남길 field를 정합니다.

이 작업의 목적은 agent를 느리게 만드는 것이 아닙니다. agent가 더 큰 일을 맡을 수 있게 하는 것입니다. workflow graph와 approval boundary가 없으면 agent에게 중요한 일을 맡길 수 없습니다.

46-60일: Metrics와 Cost Attribution을 정리한다

AI usage가 늘면 비용 논쟁이 시작됩니다. 이때 “누가 많이 썼는가”만 보면 생산적인 논의가 어렵습니다. “어떤 workflow가 어떤 결과를 냈는가”를 봐야 합니다.

60일 안에 다음 dashboard를 만드는 것이 좋습니다.

  1. team별 AI usage.
  2. workflow별 AI usage.
  3. surface별 AI usage: IDE, CLI, web, CI, server-side.
  4. model별 cost와 latency.
  5. top expensive workflows.
  6. failed or retried AI tasks.
  7. accepted output ratio.
  8. human review time.
  9. CI minutes와 AI credits의 상관관계.
  10. cost center별 budget burn.

GitHub Copilot CLI처럼 organization billing으로 직접 청구되는 usage는 user-level budget과 다르게 관리해야 합니다. CI automation은 사람이 잠든 시간에도 돈을 쓸 수 있습니다. 따라서 session limit, workflow max credit, daily cap, anomaly alert가 필요합니다.

61-75일: Safety와 Security Policy를 세분화한다

이 단계에서는 acceptable AI use policy를 더 실무적으로 나눕니다. 너무 추상적인 policy는 현장에서 작동하지 않습니다. “AI를 안전하게 사용하라”가 아니라, task category별로 허용, 제한, 금지, 승인 필요를 정의해야 합니다.

예를 들어 coding과 cyber 영역은 다음처럼 나눌 수 있습니다.

  • 허용: secure coding, code explanation, known vulnerability patching, dependency update, log analysis, incident summary.
  • 제한: internal codebase broad scan, automated PR creation, infrastructure config change, customer data analysis.
  • 승인 필요: red team simulation, penetration test planning, exploit reproduction in lab, malware reverse engineering.
  • 금지: credential theft, persistence, evasion, unauthorized scanning, exfiltration, malware deployment, real target exploitation.

이 분류는 policy 문서에만 있으면 부족합니다. tool gateway와 workflow graph가 enforce해야 합니다. 예를 들어 agent가 network scan tool을 호출하려면 target scope가 authorization database에 있어야 하고, current user가 approved role이어야 하며, run ID가 audit log에 남아야 합니다.

76-90일: Feedback Loop와 Operating Review를 정착시킨다

마지막 2주는 지속 운영 구조를 만드는 기간입니다. AI platform은 한 번 설정하고 끝나는 것이 아닙니다. model이 바뀌고, prompt가 바뀌고, workflow가 늘고, cost가 변하고, safety issue가 생깁니다. 따라서 regular operating review가 필요합니다.

월간 AI operating review에는 다음이 포함되어야 합니다.

  1. usage와 cost trend.
  2. top value workflows.
  3. top risk workflows.
  4. incident와 near miss.
  5. model deprecation 또는 upgrade plan.
  6. eval baseline 변화.
  7. prompt and skill changes.
  8. safety exception review.
  9. false positive and false negative review.
  10. next month rollout and rollback plan.

이 review는 platform team만의 회의가 아니어야 합니다. engineering, security, legal, finance, product, operations가 함께 봐야 합니다. AI는 이제 한 부서의 도구가 아니라 cross-functional operating layer이기 때문입니다.


역할별 해석: 누가 무엇을 해야 하는가

같은 뉴스를 읽어도 역할마다 action item이 다릅니다. 오늘 발표들은 모든 사람에게 “AI가 중요하다”라고 말하는 것이 아니라, 각 역할이 맡아야 할 구체적 책임을 보여 줍니다.

CTO와 Engineering Leader

CTO가 봐야 할 핵심은 AI strategy가 model procurement로 끝나지 않는다는 점입니다. 좋은 모델을 계약하는 것보다 중요한 것은 AI execution platform을 만드는 일입니다. agent runtime, evaluation, cost governance, security boundary, workflow ownership, observability가 필요합니다.

CTO는 세 가지 질문을 해야 합니다.

첫째, 우리 조직은 AI가 만든 work를 흡수할 review capacity가 있는가. agent가 PR을 많이 만들면 reviewer와 CI와 staging이 병목이 됩니다.

둘째, 우리 조직은 AI usage cost를 value와 연결해 설명할 수 있는가. 단순 token spend는 CFO를 설득하지 못합니다.

셋째, 우리 조직은 AI failure를 incident로 다룰 준비가 되어 있는가. 잘못된 patch, 잘못된 customer response, runaway automation, unsafe cyber output은 모두 incident process가 필요합니다.

Platform Engineer

Platform engineer에게 오늘의 핵심은 shared primitives입니다. 각 팀이 자기 agent를 제각각 만들면 중복과 위험이 늘어납니다. platform team은 session store, tool gateway, approval service, model router, eval runner, cost tracker, prompt registry, audit log를 제공해야 합니다.

특히 tool gateway가 중요합니다. LLM이 tool을 직접 호출하게 두지 말고, permission, rate limit, scope, idempotency, logging, data redaction을 gateway에서 처리해야 합니다. agent framework는 바뀔 수 있지만 tool gateway와 audit layer는 조직의 control point가 됩니다.

Security Engineer

Security engineer는 AI를 막는 사람이 아니라 안전한 lane을 만드는 사람이 되어야 합니다. Alberta case처럼 AI는 security debt를 줄이는 강력한 도구가 될 수 있습니다. 그러나 Fable safeguards가 보여 주듯 cyber capability는 dual-use입니다.

보안팀은 AI-assisted security work를 네 단계로 나누어야 합니다.

  1. read-only analysis.
  2. defensive patch suggestion.
  3. authorized lab exploitation.
  4. real environment action.

각 단계에 다른 model access, tool permission, approval, logging, network boundary를 적용해야 합니다. 또한 AI-generated finding에는 evidence requirement를 두어야 합니다. file, line, rule, exploitability, remediation, test가 없는 finding은 backlog에 바로 넣지 말아야 합니다.

QA와 Test Engineer

QA는 agent evaluation의 중심 역할을 맡을 수 있습니다. 전통적인 QA는 input-output test, regression suite, exploratory testing을 다룹니다. agent QA는 여기에 trajectory, tool call, state transition, policy compliance, human approval, prompt injection을 추가합니다.

QA는 “agent가 답을 맞혔는가”보다 “agent가 올바른 경로로 답에 도달했는가”를 봐야 합니다. 같은 final answer라도 unauthorized tool을 썼거나, stale state를 기반으로 했거나, approval 없이 action을 수행했다면 실패입니다. trajectory quality metric과 artifact validation이 중요해집니다.

Product Manager

PM은 AI feature를 “chatbot 추가”로 정의하면 안 됩니다. user workflow 안에서 AI가 맡을 job, user가 확인할 artifact, user가 승인할 action, user가 되돌릴 수 있는 state를 정의해야 합니다. Genkit Agents가 보여 주듯 conversational AI는 session product입니다.

PM이 써야 하는 acceptance criteria도 달라집니다. “사용자 질문에 답한다”가 아니라 “사용자가 중간에 날짜를 바꾸면 final itinerary가 최신 날짜를 반영한다”, “결제 전에는 approval modal이 뜬다”, “작업이 5분 이상 걸리면 user가 나중에 돌아와 resume할 수 있다”, “AI가 생성한 report는 source link와 confidence를 포함한다”처럼 구체적이어야 합니다.

Data Scientist와 ML Engineer

Data scientist는 GeneBench-Pro에서 중요한 교훈을 얻을 수 있습니다. AI가 분석을 실행하는 것과 좋은 분석 판단을 하는 것은 다릅니다. ML workflow에서 agent를 쓸 때는 model이 어떤 estimand를 선택했는지, diagnostic을 어떻게 해석했는지, assumption을 언제 바꿨는지 기록해야 합니다.

ML engineer는 Workbench VS Code와 SageMaker integration에서 tool flow를 봐야 합니다. model discovery, notebook, cloud compute, fine-tuning, endpoint deployment, evaluation, monitoring이 연결되어야 합니다. local productivity와 cloud governance를 함께 설계해야 합니다.

Finance와 Operations

Finance는 AI cost가 기존 SaaS seat와 다르다는 점을 이해해야 합니다. usage-based billing, organization-level billing, model-specific pricing, cache discount, CI automation cost, runaway agent cost가 모두 섞입니다. 따라서 budget은 seat count만으로 잡을 수 없습니다.

Operations는 AI-generated work의 throughput을 봐야 합니다. agent가 일을 많이 만들면 support, review, deployment, QA, compliance process가 바빠집니다. AI가 bottleneck을 없애는 동시에 다른 bottleneck을 만들 수 있습니다.


오늘 발표들의 위험 신호도 같이 보자

AI 뉴스는 대체로 긍정적인 발표로 포장됩니다. 하지만 운영 관점에서는 위험 신호도 함께 읽어야 합니다. 오늘의 발표들은 오히려 이 위험을 솔직하게 드러내고 있습니다.

위험 1: Convenience가 Shadow AI를 늘릴 수 있다

Hugging Face에서 SageMaker Studio로 한 번에 넘어가는 flow, VS Code에서 Workbench에 바로 붙는 flow, GitHub Actions에서 Copilot CLI를 쉽게 실행하는 flow는 모두 생산성을 높입니다. 동시에 승인되지 않은 model experiment, idle endpoint, cost drift, data leakage, unreviewed automation을 만들 수도 있습니다.

대응은 convenience를 막는 것이 아니라 default guardrail을 넣는 것입니다. project tag, owner, data classification, budget, expiration, audit log를 자동으로 붙이는 flow가 필요합니다.

위험 2: Agent가 만든 work가 review debt를 만든다

Alberta case처럼 agent가 대규모 scan과 patch generation을 하면 엄청난 양의 finding과 diff가 나올 수 있습니다. 이것이 모두 가치가 되려면 human review, prioritization, test, merge path가 있어야 합니다. review capacity가 없으면 AI는 backlog를 줄이는 것이 아니라 backlog를 재분류해 더 크게 만들 수 있습니다.

대응은 agent output에 triage score와 evidence를 붙이는 것입니다. high-confidence, high-impact, low-risk fix부터 처리하고, noisy finding은 rule improvement로 되돌립니다.

위험 3: Evaluation이 benchmark overfit으로 흐를 수 있다

SkillOpt와 quality-flywheel은 evaluation-driven improvement를 강조합니다. 하지만 evaluation이 좁으면 agent가 metric을 잘 맞추고 실제 user value는 나빠질 수 있습니다. optimizer가 evaluator와 너무 가까우면 metric gaming도 생깁니다.

대응은 holdout set, production trace, human review, metric diversity입니다. 단일 score에 product decision을 맡기지 말아야 합니다.

위험 4: Safety false positive가 user를 우회로로 몰 수 있다

Fable safeguards와 Nova CCMS가 보여 주듯 safety margin은 false positive를 만듭니다. legitimate security team이나 legal team이 자주 막히면, 승인되지 않은 model이나 personal account로 우회할 유인이 생깁니다.

대응은 공식 exception path를 만드는 것입니다. approved user, approved environment, approved task, additional logging, human review를 조건으로 안전한 lane을 제공합니다.

위험 5: Shared operational model이 낡으면 agent도 틀린다

Azure Brain 같은 intelligence layer는 강력하지만, service catalog, dependency graph, customer mapping이 낡으면 agent는 낡은 현실을 기반으로 빠르게 틀린 결론을 내립니다. single source of truth는 유지보수 비용을 요구합니다.

대응은 operational data ownership입니다. service owner는 service catalog와 dependency를 최신으로 유지할 책임이 있어야 합니다. deployment system과 incident system에서 자동 업데이트되는 구조도 필요합니다.


한국 개발 조직에 주는 시사점

한국의 많은 개발 조직은 AI 도입을 빠르게 검토하고 있습니다. 특히 SI, 금융, 커머스, 제조, 공공, 교육, 헬스케어 영역에서는 legacy system과 규제, 보안 요구가 강합니다. 오늘의 뉴스는 이런 조직에 몇 가지 실질적인 힌트를 줍니다.

첫째, legacy modernization에 agent를 쓸 수 있습니다. Alberta case는 public sector legacy codebase를 AI로 scan하고 patch하고 rebuild하는 방향을 보여 줍니다. 한국의 공공 및 금융 시스템도 오래된 Java, JSP, Oracle, batch, stored procedure, legacy framework가 많습니다. AI agent는 documentation 생성, dependency inventory, vulnerability scan, test generation, migration plan 작성에 유용할 수 있습니다. 다만 실제 patch merge는 강한 review와 test가 필요합니다.

둘째, AI governance를 초기부터 설계해야 합니다. 규제가 강한 산업에서는 AI tool이 어떤 데이터를 읽고, 어디로 전송하고, 어떤 결과를 저장하는지 중요합니다. model provider 선택보다 data flow diagram이 먼저일 수 있습니다. 내부망, private endpoint, logging, masking, retention, DLP와 연결해야 합니다.

셋째, 평가 체계를 한국어 업무에 맞게 만들어야 합니다. 영어 benchmark score가 높아도 한국어 업무 문서, 전자결재, 법무 문서, 고객 상담, 인사 규정, 세무 문서에서 잘 작동한다는 보장은 없습니다. 업무별 eval set을 만들어야 합니다. 특히 한국어 존댓말, 법률 표현, 내부 약어, 표준 양식, 첨부 문서 해석은 별도 평가가 필요합니다.

넷째, 비용 구조를 조기에 보여 줘야 합니다. 한국 조직은 SaaS seat 비용에는 익숙하지만 token-based usage와 agent automation cost에는 덜 익숙할 수 있습니다. 팀별 cost center, workflow별 usage, monthly cap, anomaly alert를 처음부터 준비하면 도입 논쟁이 줄어듭니다.

다섯째, “AI를 쓰면 개발자가 줄어든다”보다 “개발자의 역할이 platform과 review로 이동한다”에 집중해야 합니다. agent가 코드를 많이 만들수록 architecture decision, code review, test strategy, security boundary, data model, ownership이 더 중요해집니다. 좋은 senior engineer의 가치는 줄지 않습니다. 오히려 agent가 만든 많은 가능성을 production quality로 선별하는 일이 중요해집니다.


내일 이후 지켜볼 관전 포인트

오늘 발표들이 던지는 흐름이 일회성인지, 표준으로 굳어지는지 보려면 다음을 지켜보면 됩니다.

  1. Agent workflow graph가 표준 abstraction이 되는가. ADK, LangGraph, Temporal-based agent workflow, cloud-native agent runtime이 서로 다른 방식으로 같은 문제를 풀고 있습니다. 어떤 abstraction이 개발자 경험과 운영 안정성을 동시에 잡는지 중요합니다.

  2. Evaluation service가 CI처럼 붙는가. agent eval이 local script나 notebook에 머물지 않고, PR check, release gate, model upgrade gate로 들어가는지 봐야 합니다.

  3. AI cost attribution이 더 세밀해지는가. GitHub처럼 CLI, Actions, server-side telemetry까지 반영하는 흐름이 다른 vendor에도 퍼질 가능성이 큽니다.

  4. Cyber safety framework가 업계 표준화되는가. Anthropic의 jailbreak severity framework 초안이 Glasswing partners와 함께 어떤 형태로 발전하는지 중요합니다. 정부와 industry가 같은 severity vocabulary를 쓰면 disclosure와 response가 쉬워집니다.

  5. Model customization이 refusal calibration까지 확장되는가. AWS Nova CCMS처럼 safety behavior를 approved scope에서 조정하는 기능이 더 넓어질 수 있습니다. 이때 governance가 함께 제공되는지 봐야 합니다.

  6. Cloud reliability intelligence가 customer-facing feature가 되는가. Azure Brain 같은 system이 customer notification, deployment gate, incident explanation을 더 투명하게 만들면, cloud provider reliability 경쟁의 기준이 달라질 수 있습니다.

  7. Scientific reasoning benchmark가 더 어려워지는가. GeneBench-Pro가 곧 saturated될 수 있다는 OpenAI의 언급처럼, benchmark는 계속 높은 abstraction으로 올라갈 것입니다. 단순 tool-use benchmark보다 judgment benchmark가 중요해질 수 있습니다.

  8. Agent skill optimization이 실제 product workflow에 들어가는가. SkillOpt 같은 연구가 prompt registry, skill marketplace, coding agent config에 어떻게 반영되는지 지켜볼 만합니다.

  9. Government AI modernization 사례가 늘어나는가. Alberta 사례가 다른 government와 public sector로 확산되면, legacy code modernization market이 크게 바뀔 수 있습니다.

  10. Training resilience와 inference resilience가 product SLA에 반영되는가. MaxText elastic training 같은 기법이 managed training platform의 기본 기능이 되고, agent runtime에서도 checkpoint/resume이 기본 SLA가 될 수 있습니다.


운영 Runbook 초안: 오늘 발표를 팀 문서로 바꾸면 이렇게 된다

마지막으로, 오늘의 발표를 실제 팀 문서로 바꾼다면 어떤 형태가 될지 runbook 수준으로 정리합니다. 이 부분은 특정 vendor를 전제로 하지 않고, 조직 내부 AI platform 운영 문서의 초안처럼 사용할 수 있는 구조입니다.

Runbook 1: Long-running AI Task 장애 대응

적용 대상은 report generation, coding agent, batch document analysis, training job, large evaluation run, browser automation, data migration assistant처럼 몇 분 이상 실행되는 AI 작업입니다.

목표: worker failure, tool timeout, model timeout, network failure, partial artifact write가 발생해도 작업을 재시작하거나 복구할 수 있게 한다.

사전 조건:

  1. 모든 task는 unique task ID를 가진다.
  2. task controller는 current step, budget spent, latest checkpoint, artifact state를 저장한다.
  3. artifact write는 temporary location에 먼저 기록하고 validation 후 publish location으로 promote한다.
  4. external write action은 idempotency key를 가진다.
  5. worker heartbeat와 step timeout을 수집한다.
  6. task는 cancellation과 resume API를 제공한다.

장애 감지:

  1. worker heartbeat missing.
  2. model call timeout.
  3. tool call error.
  4. checkpoint validation failure.
  5. budget threshold exceeded.
  6. human approval timeout.
  7. repeated retry count exceeded.

대응 절차:

  1. controller는 worker failure를 task failure로 바로 처리하지 않는다.
  2. current step이 read-only이면 retry한다.

Runbook 2: Agent Workflow Release Gate

적용 대상은 새 agent workflow를 production에 배포하거나, model, prompt, skill, tool schema, workflow graph를 변경할 때입니다.

목표: agent 변경이 task success, safety, cost, latency, compliance를 악화시키지 않는지 확인한다.

사전 조건:

  1. workflow owner가 지정되어 있다.
  2. workflow risk tier가 low, medium, high 중 하나로 지정되어 있다.
  3. eval case set이 존재한다.
  4. rollback 가능한 previous version이 있다.

  1. hourly spend가 baseline의 2배를 넘는다.
  2. workflow별 budget이 80%를 넘는다.
  3. single task cost가 threshold를 넘는다.
  4. retry count가 급증한다.
  5. model call volume은 비슷한데 token per call이 증가한다.
  6. cache hit rate가 급락한다.
  7. CI workflow에서 AI task가 반복 실행된다.

대응 절차:

  1. cost 증가가 어떤 surface에서 발생했는지 확인한다: IDE, CLI, CI, server-side, batch.
  2. workflow ID와 model alias를 확인한다.
  3. 최근 prompt, model, tool, workflow graph 변경을 확인한다.
  4. retry storm이면 해당 workflow의 retry를 일시 제한한다.
  5. CI automation이면 workflow dispatch를 중지하거나 session limit을 낮춘다.
  6. model routing bug이면 high-cost model alias를 lower-cost fallback으로 임시 전환한다.
  7. cache miss spike이면 stable context와 dynamic context 분리를 확인한다.
  8. owner에게 cost incident summary를 보낸다.

사후 조치:

  1. budget threshold를 조정한다.
  2. workflow별 max token과 max tool call을 설정한다.

적용 대상은 vulnerability scanning, secure code review, penetration testing support, malware reverse engineering, incident response, threat hunting, exploit reproduction 같은 cyber-adjacent AI workflow입니다.

목표: defensive security work는 허용하되, high-risk dual use와 prohibited behavior를 통제한다.

분류 질문:

  1. 대상 asset이 조직 소유이거나 명시적으로 승인받은 범위인가.
  2. 작업 목적이 defense, education, compliance, incident response 중 하나인가.
  3. agent가 network action을 수행하는가, 아니면 code와 log만 읽는가.
  4. exploit generation이나 weaponization이 포함되는가.
  5. credential attack, persistence, evasion, exfiltration, C2 관련 내용이 포함되는가.
  6. 결과물이 외부에 전송되는가.

  6. known limitations.
  7. human instructions used.
  8. security-sensitive areas touched.
  9. generated code percentage.
  10. reviewer checklist.

자동 검증:

  1. lint.
  2. unit test.
  3. integration test where applicable.
  4. secret scan.
  5. dependency vulnerability scan.
  6. generated file policy check.
  7. license check.
  8. formatting.

사람 review 기준:

작은 팀을 위한 최소 구현 버전

위의 runbook이 다소 무겁게 느껴질 수 있습니다. 대기업, 공공기관, 대규모 platform team이라면 full governance가 필요하지만, 작은 스타트업이나 5-20명 개발팀은 모든 것을 한 번에 만들 수 없습니다. 그래도 오늘 발표에서 배울 수 있는 최소 구현 버전은 있습니다. 핵심은 거창한 platform을 사는 것이 아니라, 위험한 구멍을 먼저 막는 것입니다.

최소 구현 1: AI 작업 로그 하나로 시작한다

처음부터 완전한 telemetry pipeline을 만들 필요는 없습니다. shared spreadsheet, lightweight database, GitHub issue template, Notion database 무엇이든 좋습니다. 중요한 것은 agent가 수행한 의미 있는 작업을 기록하는 습관입니다.

기록할 field는 간단합니다.

  1. 날짜.
  2. 작업자.
  3. 사용한 tool 또는 model.
  4. 대상 repository 또는 data source.
  5. task type.
  6. generated artifact link.
  7. 사람이 review했는지.
  8. test를 실행했는지.
  9. merge 또는 publish 여부.
  10. 문제 또는 follow-up.

이 정도만 있어도 한 달 후에 어떤 AI 사용이 실제로 도움이 됐는지, 어떤 작업이 위험했는지, 어떤 prompt가 반복되는지 보입니다. GitHub Copilot metrics 같은 enterprise API가 없어도 workflow-level visibility를 만들 수 있습니다.

최소 구현 2: 위험한 action 앞에 수동 승인 문구를 둔다

작은 팀은 agent workflow engine이 없어도 됩니다. 대신 rule을 명확히 정할 수 있습니다. agent가 database write, production config change, customer message send, payment/refund, deletion, migration, security scan을 수행하기 전에는 사람이 명시적으로 승인해야 합니다. 승인 문구는 chat이나 issue에 남깁니다.

예를 들어 다음과 같이 운영할 수 있습니다.

  • agent는 plan을 먼저 작성한다.
  • 사람은 “승인: production DB에는 쓰지 말고 staging에서만 실행”처럼 scope를 적는다.
  • agent는 승인 문구 안의 scope만 수행한다.
  • 결과와 command log를 남긴다.

이것은 완전한 human-in-the-loop system은 아니지만, 사고를 줄이는 데 큰 도움이 됩니다. 나중에 Genkit interruptible tool이나 ADK HITL로 옮길 수 있습니다.

최소 구현 3: Eval set은 20개면 충분히 시작할 수 있다

작은 팀은 500개 benchmark를 만들 필요가 없습니다. 가장 중요한 AI workflow 하나를 고르고, 실제로 자주 나오는 요청 10개와 edge case 10개를 모으면 됩니다. 예를 들어 customer support summarizer라면 normal ticket, angry customer, refund request, Korean-English mixed message, missing attachment, policy exception, sensitive personal data, duplicate ticket, hallucination-prone case를 넣습니다.

각 case에 대해 기대 결과를 짧게 적습니다. model이나 prompt를 바꿀 때 20개를 다시 돌립니다. 자동화가 없어도 처음에는 사람이 비교해도 됩니다. 중요한 것은 “느낌상 좋아졌다”에서 벗어나는 것입니다.

최소 구현 4: Model alias를 문서로라도 만든다

작은 팀은 model router가 없어도 internal alias를 문서로 정의할 수 있습니다.

  • cheap-summary: 짧은 요약과 분류.
  • coding-agent: 코드 수정과 테스트.
  • deep-review: architecture review와 security-sensitive review.
  • customer-facing: 고객에게 보일 수 있는 문장 생성.

각 alias에 현재 사용하는 provider model, fallback, 금지 task, max budget을 적습니다. application code에 provider model name이 직접 박혀 있더라도, 문서상 alias를 유지하면 model deprecation이나 가격 변경 때 영향을 빠르게 파악할 수 있습니다.

최소 구현 5: AI-generated PR label을 만든다

GitHub을 쓴다면 가장 쉬운 시작은 label입니다. ai-generated, ai-assisted, needs-human-verification, agent-security-review 같은 label을 만듭니다. agent가 만든 PR에는 label을 붙이고, template에 “AI가 수정한 부분”, “실행한 test”, “사람이 확인해야 할 부분”을 쓰게 합니다.

이 간단한 장치만으로도 reviewer의 눈이 달라집니다. AI-generated code를 불신하라는 뜻이 아닙니다. review mode를 맞추자는 뜻입니다. 사람은 agent가 놓치기 쉬운 requirement interpretation, edge case, architecture fit, security boundary를 봐야 합니다.

최소 구현 6: Source link와 evidence를 강제한다

AI가 research, news, security finding, code analysis를 할 때는 source link와 evidence를 강제해야 합니다. 오늘 AI Daily News도 공식 출처만 사용한 이유가 여기에 있습니다. 작은 팀도 다음 rule을 둘 수 있습니다.

  • 외부 사실은 source link가 있어야 한다.
  • code finding은 file path와 line 또는 symbol이 있어야 한다.
  • security finding은 impact와 reproduction condition이 있어야 한다.
  • data analysis는 query 또는 notebook link가 있어야 한다.
  • policy recommendation은 적용 범위와 예외가 있어야 한다.

이 rule은 hallucination을 완전히 없애지는 못하지만, 검증 가능한 output만 업무에 들어오게 만듭니다.

최소 구현 7: 비용 cap을 tool별로 둔다

작은 팀에서 AI 비용 사고가 나면 신뢰가 크게 떨어집니다. 복잡한 FinOps가 없어도 다음 정도는 할 수 있습니다.

  • CI에서 agent를 무한 반복하지 않도록 max retry를 둔다.
  • long-running prompt에는 max token 또는 max credit을 둔다.
  • expensive model은 명시적으로 선택할 때만 사용한다.
  • batch job은 dry run count를 먼저 보여 준다.
  • 매주 usage를 한 번 확인한다.

비용 통제는 창의성을 막는 장치가 아닙니다. 팀이 안심하고 AI를 더 많이 실험하게 해 주는 안전장치입니다.

최소 구현 8: 한 사람을 AI 운영 owner로 지정한다

작은 팀에서 가장 흔한 문제는 책임이 흩어지는 것입니다. 모두가 AI를 쓰지만 아무도 운영하지 않습니다. 최소한 한 명은 AI 운영 owner가 되어야 합니다. 이 사람은 모든 AI 작업을 승인하는 gatekeeper가 아니라, 사용 패턴, tool 변경, model 변경, 비용, incident, eval set을 챙기는 coordinator입니다.

owner는 매주 30분만 써도 됩니다. 이번 주 AI로 만든 PR, 문제가 된 output, 비용 spike, 새로 배운 prompt, 다음 주 개선할 workflow를 정리합니다. 이 작은 습관이 나중에 큰 governance로 자랍니다.

작은 팀 결론

작은 팀에게 필요한 것은 완벽한 AI platform이 아닙니다. 필요한 것은 일곱 가지 최소 습관입니다. 작업을 기록하고, 위험한 action을 승인받고, 작은 eval set을 만들고, model alias를 문서화하고, AI-generated PR을 표시하고, evidence를 강제하고, 비용 cap을 둡니다. 이것만 해도 “AI를 쓰는 팀”에서 “AI를 운영하는 팀”으로 넘어가기 시작합니다.

작은 팀의 첫 달 운영 리듬

조금 더 현실적으로 말하면, 첫 달에는 다음 리듬이면 충분합니다.

첫째 주에는 AI 사용 목록을 만듭니다. 누가 어떤 tool을 쓰는지, 어떤 repository와 data를 읽는지, 외부로 무엇을 보내는지, 비용이 어디서 나가는지 적습니다. 이 작업은 보안 감사처럼 딱딱하게 시작하지 않는 편이 좋습니다. 사람들을 겁주면 실제 사용이 숨어 버립니다. “막으려는 것이 아니라 더 잘 쓰기 위한 지도 만들기”라고 설명하는 것이 중요합니다.

둘째 주에는 가장 반복적인 workflow 하나를 고릅니다. 예를 들어 PR description 작성, 고객 문의 요약, release note 작성, bug reproduction test 작성, SQL query explanation, legacy code documentation 중 하나입니다. 이 workflow에 대해 좋은 예시 10개와 나쁜 예시 10개를 모읍니다. 이것이 첫 eval set입니다. 완벽하지 않아도 됩니다. 중요한 것은 같은 기준으로 다시 볼 수 있다는 점입니다.

셋째 주에는 가장 위험한 workflow 하나를 고릅니다. 예를 들어 production data를 읽는 agent, customer-facing message를 쓰는 assistant, code를 직접 수정하는 agent, cloud setting을 바꾸는 script입니다. 이 workflow에는 반드시 human approval rule을 붙입니다. “이 action 전에는 사람이 승인한다”라는 한 줄 규칙부터 시작해도 됩니다. 이후 필요하면 tool permission과 workflow graph로 고도화합니다.

넷째 주에는 회고를 합니다. AI가 실제로 시간을 줄였는지, 어디서 review가 더 오래 걸렸는지, 어떤 output이 틀렸는지, 어떤 prompt가 좋았는지, 비용은 얼마였는지 봅니다. 이 회고에서 다음 달의 한 가지 개선만 정합니다. 예를 들어 “AI-generated PR template을 만들자”, “customer response에는 source link를 요구하자”, “expensive model은 architecture review에만 쓰자” 같은 작은 개선이면 충분합니다.

이 리듬은 작지만 강력합니다. AI 운영은 처음부터 복잡한 dashboard로 시작하지 않아도 됩니다. 반복되는 업무를 하나 고르고, 위험한 업무를 하나 통제하고, 실제 결과를 매달 돌아보면 됩니다. 오늘 대기업 발표들이 보여 준 거대한 구조도 결국 이런 작은 습관의 확장판입니다. checkpoint, evaluation, cost attribution, safety boundary, workflow graph는 모두 “작업을 다시 볼 수 있게 만들기”라는 같은 원리에서 출발합니다.

작은 팀이 특히 피해야 할 것은 두 가지 극단입니다. 하나는 아무 통제 없이 모든 사람이 원하는 tool을 쓰게 두는 것입니다. 이 경우 비용과 데이터 흐름과 품질 문제가 어느 날 한꺼번에 드러납니다. 다른 하나는 모든 AI 사용을 중앙 승인으로 묶어 실험 속도를 죽이는 것입니다. 이 경우 사람들은 공식 경로를 피하거나, AI를 단순 검색 도구로만 사용하게 됩니다. 좋은 중간 지점은 “낮은 위험은 자유롭게, 높은 위험은 기록하고 승인받게”입니다.

예를 들어 문서 초안 작성, 테스트 아이디어 브레인스토밍, 코드 설명, error log 요약은 자유롭게 허용할 수 있습니다. 반대로 고객에게 전송되는 메시지, production data export, 결제 관련 action, 보안 취약점 exploit 재현, infrastructure 변경은 기록과 승인이 필요합니다. 이런 구분만 있어도 팀은 빠르게 움직이면서도 사고 가능성을 낮출 수 있습니다.

또 하나 중요한 것은 성공 사례를 기록하는 것입니다. AI 운영 문서는 보통 금지와 제한만 적기 쉽습니다. 하지만 팀이 계속 AI를 쓰게 하려면 “잘 된 사용법”도 축적해야 합니다. 좋은 prompt, 좋은 eval case, 시간을 줄인 workflow, reviewer가 만족한 agent PR, 고객 응답 품질을 높인 사례를 남기면 다음 사람이 더 빨리 배웁니다. AI governance는 방어 문서인 동시에 팀의 학습 문서가 되어야 합니다.

작은 팀의 마지막 원칙은 “자동화 전에 명명하기”입니다. 많은 문제가 이름이 없어서 반복됩니다. AI가 만든 초안인지, agent가 수정한 PR인지, 사람이 검증한 artifact인지, 배포 가능한 결과인지 이름을 붙이면 대화가 쉬워집니다. 예를 들어 draft, verified, approved, published 같은 상태 이름만 정해도 혼란이 줄어듭니다. agent 작업에도 planned, running, waiting, failed, completed 같은 상태를 붙이면 재시작과 책임 추적이 쉬워집니다. 큰 platform의 시작은 대부분 이런 작은 명명에서 출발합니다.

그리고 이 명명은 사람을 탓하기 위한 장치가 아닙니다. 책임 소재를 흐리지 않고, 다음 행동을 빠르게 정하기 위한 장치입니다. draft라면 더 다듬으면 되고, verified라면 배포 후보가 되고, failed라면 재현 case를 남기면 됩니다. AI 운영이 성숙한 팀은 결과를 신비롭게 보지 않습니다. 상태를 붙이고, 근거를 붙이고, 다음 action을 붙입니다.

작은 팀이 이 정도만 해도 오늘 다룬 대형 발표의 본질을 이미 따라가는 셈입니다. Google이 checkpoint를 말하고, GitHub가 metrics를 말하고, Anthropic이 classifier boundary를 말하고, Microsoft가 shared intelligence를 말하는 이유는 모두 같습니다. AI output을 믿으려면 output 주변의 상태, 근거, 비용, 권한, 책임이 보여야 합니다.

결국 작은 팀의 목표는 AI를 거대하게 관리하는 것이 아니라, AI가 만든 일을 다시 읽고, 다시 실행하고, 다시 검증할 수 있게 만드는 것입니다. 재현 가능성, 추적 가능성, 되돌릴 수 있음. 이 세 가지가 있으면 작게 시작해도 충분히 건강하게 커질 수 있습니다.

이 기준은 기술 스택과 무관합니다. Jekyll 블로그 글을 자동 발행하든, 모바일 앱 코드를 작성하든, 내부 인사시스템을 만들든 동일합니다. AI가 결과를 만들었으면 어떤 입력과 출처와 판단으로 만들었는지 남겨야 합니다. 그 기록이 다음 자동화를 가능하게 합니다.

그래서 작은 시작의 최종 산출물은 tool 도입 보고서가 아니라 운영 가능한 습관입니다. 오늘 한 일을 기록하고, 내일 같은 일을 더 안전하게 반복할 수 있으면 충분합니다.

그 반복이 쌓이면 나중에 dashboard, policy, workflow engine, evaluation suite는 자연스럽게 따라옵니다. 순서는 거꾸로가 아닙니다.

작게 기록하고, 작게 검증하고, 작게 되돌리는 팀이 결국 크게 자동화합니다.
